Today We Bolt Hermes Onto the AI Factory
After months of building production systems one piece at a time, the Deep Dive AI Factory is getting something it has never had before: a persistent supervisory intelligence.
This is one of the biggest architecture changes we have made since the Deep Dive AI Factory stopped being a collection of scripts and started becoming an actual production system.
Today we begin integrating Hermes Agent as the supervisory head of the Factory.
That distinction is the entire point of this build.
The Factory Already Knows How to Work
Over the last several months, the Deep Dive AI Factory has accumulated real production machinery.
Media Production
OpenMontage, media routing, rendering, visual plans and artifact validation.
Research & Intelligence
Research workflows, NotebookLM, transcripts, structured source processing and AI tools.
Publishing
YouTube, Blogger, Facebook, publishing bridges, proofs and approval gates.
Visual Systems
Thumbnail generation, ComfyUI, visual QA and human approval.
Evidence
Artifact hashes, manifests, acceptance validators, state records and proof.
Control
Factory Command Center, Batch Steward, health checks, recovery and startup automation.
The problem was no longer whether those systems could perform useful work.
The problem became coordination.

This lesson has been learned repeatedly while building the Factory.

We deliberately did not install Hermes while the Factory's media layer was still moving underneath it.
OpenMontage first had to become a real Factory component.

Receive structured evidence from Factory validators.
Continue or Stop
Advance, retry, recover or correctly report BLOCKED.
Hermes Is Not Getting Root Access to My Digital Life
unrestricted PowerShell • autonomous publishing • deleting files • changing credentials • uncontrolled Git commits • bypassing approval gates • declaring projects complete without evidence
Instead, Hermes will eventually communicate through the Factory Capability Gateway.
That gateway decides which capabilities exist and what the supervisor is allowed to request.
There is a huge difference between:
Safe Request
Inspect project X and tell me the next valid production action.
Protected Request
Publish this video publicly to every connected platform.
The first can become routine.
The second deserves an actual boundary.
Agent Memory Is Not Factory Memory
Hermes has persistent memory, profiles and skills. That is one reason it is attractive.
But memory must never compete with current production evidence.
Hermes May Remember
“Jason prefers this type of title.”
Hermes May NOT Assume
“The current video is approved and ready to publish.”
That answer has to come from current Factory state.
Hermes Can Learn — But Production Skills Still Get Tested
One of the most promising pieces of Hermes is its ability to turn successful procedures into reusable skills.
I want the Factory to learn.
I do not want production-critical behavior silently rewriting itself because an agent had one successful afternoon.
The First Hermes Test Is Intentionally Small
We are not turning the entire Factory over to Hermes on day one.
The first proof is almost boring by design.
Install the pinned Hermes runtime
Not floating development code.
Create one factory-supervisor profile
No swarm of agents.
Expose one safe Factory capability
Read-only inspection first.
Inspect one real Factory project
Use deterministic state.
Select one safe next action
Return structured evidence and let the Factory validate.

We Are No Longer Building Individual AI Tools
We are building an operating system for an AI production workflow.
Research arrives.
Content gets produced.
Media gets assembled.
Evidence follows the work.
Quality gets checked.
Human approval stays where it matters.
Publishing generates proof.
Failed stages can stop, recover and resume.
And now a persistent supervisory agent will finally be able to look across all of it.
